Shopify's stock is getting crushed. But I think the market misunderstands their opportunity. This is my belief about what Shopify's future really is... At the core of the eCommerce business model is the ability to produce a set of units at a clear cost and sell them at a higher cost. That sounds simple but it's actually incredibly complex. One of the core issues that creates complexity is that understanding the actual marginal value of a sale requires data clarity that does not exist for most brands. Even inside of some of the largest companies in our space, COGS and inventory is tracked in a complex web of spreadsheets, PDF invoices and even text messages. Your inventory can often be comprised of units purchased at different prices, from different orders, spanning years of time. Systems to manage availability, purchasing and costs aren't connected to revenue reporting or media planning in any clear fashion. A huge piece of this is because every silo of the organization has a different "home base" Finance might be in quickbooks Operations in fulfill and marketing in a BI tool. They are likely not integrated in any meaningful way and would feel foreign to a user from a different department. This builds language barriers into your organization. So what is the solution? It's Shopify. Shopify's future is, in my opinion, way way way less about the storefront and more about the backend enablement. I think the front end purchasing is going to get disinter-mediated across tons of different locations (Meta shops, tik tok shops, fermat style shops, retail, marketplace etc. etc). websites are an archaic idea But what that means is that the MOST valuable thing a brand will need is a centralized business management system for handling inventory, finance, reporting and planning across a more complex web of distribution. You can already see this in the next way of apps that are being built for the platform. The first wave was all the website plugin stuff... cart upsell, email capture, The now wave is operations. A perfect example is https://lnkd.in/gQb7xe3G (Not a paid promotion). They are brilliantly building a native inventoryOS into your Shopify dash. As former CEO of Chubbies, Kyle Hency, understands the core problem an apparel business needs to solve. And the key is to BRING IT TOGETHER within the home base of the other data in the organization. I think you will see Shopify's next acquisition be something like Finaloop that adds a finance layer to the system as well. We are moving to a world that goes in reverse order of the previous generation... Cash flow > balance sheet > P&L > Sales Dash and until the tools are automated and connected brands will struggle to enable this change. There is no more important problem to solve than this... And Shopify is positioned to do it!

Prospects decide in seconds if your message matters, so generic messaging is a conversion killer. Your homepage must be clear and accessible. The less someone needs to think or do, the better. A case in point is Fizz, a new mobile carrier in Canada. The homepage messaging is: Try the other side. We do things differently here. Everything happens online and when it comes to your plan, you’re in the driver’s seat 24/7. What does the "other side" mean to a prospect? Why would they care if Fizz does "things differently"? And why does it matter that I'm in "driver's seat 24/7"? Granted, there is a button "Mobile plans" below the homepage messaging but it's secondary player. The homepage "hero" section doesn't deliver. It's not until you visit the "Why Fizz" page that you see messaging about "fair prices" and "great savings," which matter in Canada's over-priced mobile phone market. It is an example of a company not putting its value proposition in the spotlight. To be fair, Fizz does a good job of highlighting benefits below the hero image on the homepage, which make it clear how it delivers for customers. If you're a new player without brand awareness, first impressions matter. If you're a DTC owner who's currently IN the trough of sorrow, this post is for you. 🆕 You've been sold this story many times. A new agency or a freelancer audits your ad account, finds faults in the current approach, points to some obvious mistakes, shows authority and builds credibility by showing screenshots from other client accounts, makes promises on how they're going to fix everything and gets hired. 📉 Three months later , and you're running out of patience (and money). You get stuck in the loop of failing over and over on experiments. In between, Meta had a downtime or a bug which even though lasted for 1 hour, somehow impacted your ROAS for 3 weeks. 🚨 And then a day comes when your ROAS tanks by 90% - there's panic everywhere. Because you're a hardcore operator - you think it's your responsibility to be thorough and go deep. You start asking tough questions to your marketer. 🕵️‍♂️ And if you don't get convincing, confident answers from your marketer, deep inside you start blaming them for being incompetent. If it's an agency you give them an ultimatum and start looking for alternatives. After listening to the same false promises multiple times, you even consider hiring a senior marketer in-house as you fool yourself that 20% ROAS uplift will pay back the fixed costs. 🚫At the end of it - after some good months and some bad months, burning a few bridges with a few agencies and marketers you finally give up on Meta ads and write off the channel. If this is you, I take no responsibility for tearing you up. I won't pass you a tissue as well. Instead, let me offer you some comfort. In 90% of cases, your marketer isn't at fault. Their answers aren't convincing because that's just how marketing works! If YOU can't explain why did you buy a coffee machine that you DIDN'T NEED, but scrolled past four ads from fitness apps that you DO NEED, how can a digital marketer explain why a certain ad didn't work? 📈  Digital ads are NOT a closed system - and like other open systems (e.g., the stock market) - first principles don't apply. 🔍 Your job as a DTC owner doesn't end at asking the right questions, in fact, that's where it starts - you will have to go on a journey along with your marketing team to go deep into data and find the answers. That's where there is good news. Meta is a tech company in a competitive environment - it pushes them to be transparent and share data. There's a lot of data available inside your ads manager to sift through and analyse. When building out a Shopify brand based on your SEO and keyword research, how do you find and pick suppliers, and products to start off with? This is a question I got over a dozen times last week when I shared how we’re going to take over an entire niche with our Shopify store built on an exact match domain, and the answer is honestly pretty simple. We always start off by preparing a keyword/content plan. Let’s say we’re targeting the “kayaks” niche. We’d go into Ahrefs, and export EVERY single “kayak”, “kayaks” keyword variation (as long as it has at least 10 keyword search volume according to Ahrefs). We’ll then use a REGEX function to split these keywords by intent, into commercial keywords (keywords we should target with collections and products pages), and informational keywords (keywords we should target with content and blogs). After that’s done, we import all of this data into a clustering tool, which will group keywords into clusters and assign a primary keyword, and secondary keywords (variations) to each cluster. This is crucial, as we want to avoid cannibalization. Up next, we’re going to filter through both of the keyword lists that have been clustered (the commercial and informational), and we’ll remove any competitor keywords or anything else that’s irrelevant. From there on out, we’ll have the EXACT list of collections that need to be created (from the commercial keywords tab), and the EXACT list of products that we need to source. Since the product keywords will be generic (think “inflatable kayak”), we’ll just Google that keyword, or open it up on Amazon and see which product ranks #1 and is the best seller, and we’ll add that to our sheet. All of this then gets sent to our sourcing agent, who finds the exact products for us, gives us the rates, the images, descriptions, and ensures we can drop ship them. We ALWAYS dropship at the start, and then move into private label as we build up the capital and confirm the business model. In regards to finding sourcing agents, I’d just use Alibaba, and reach out to 10-20 people with good reviews. Treat the conversation like an interview, and have them answer some of your questions. Pick 2-3 that answer your questions in the best way, and give them a shot. You should be able to find one that’s really good, that you can form a long term business relationship with. Regarding the Shopify agency landscape… As Shopify continues to move into the enterprise space, a handful of agencies will peel off from the crowd and thrive while the rest get stuck servicing the long tail of smaller customers. Agencies I talk to are quickly learning that the buying journey for enterprise clients is so different than small brands where senior leadership is part of every conversation. They’re also learning that other agencies aren’t their competition, the big system integrators are. My advice? Don’t think about the agency next door holding a better happy hour than you, worry about Deloitte’s partners that have existing C-suite relationships that started when they were getting their MBAs together at Stanford and how to meet them where they’re at. Focus on smaller projects with champions from specific departments to get in the door, not big bang re-platforms or digital transformations. Bring them enterprise-grade technology with partners that move the needle, not a shipping calculator. Prepare to show up with humility and justify your existence every day, they likely employ people smarter than you and your goal is to stay ahead of their next questions, not deliver the same old advice recycled from smaller engagements. Agencies that learn how to engage with enterprises are about to make a ton of money, the rest are going to flounder for a while as the Shopify Plus landscape shifts under their feet. Also, there’s nothing wrong with sticking with smaller brands. They move quickly, usually pay their bills on time, and you get to help the backbone of the economy (small companies and entrepreneurs) be successful.

My experience as a director of e-commerce has fundamentally shaped the way our agency operates today. Understanding the intricacies of media buying, conversion rate optimization (CRO), customer service, fulfillment, merchandising, subscriptions, reviews, Shopify ecosystem, and more informs every recommendation we make for our clients. Our goal is to help clients grow their entire business, not just their Klaviyo-attributed revenue. We achieve this by increasing email and SMS marketing revenue, which is a by-product of our comprehensive e-commerce and retention expertise. Unlike many retention marketing agencies that make decisions solely based on data from email service providers (ESPs), we take a holistic approach. We understand that successful e-commerce growth requires a deep understanding of various aspects of the business, not just the metrics within an ESP. A simple example of our approach is how we handle calls-to-action (CTAs) for product showcases. Most brands and agencies just send traffic to product pages. When we showcase specific products, we A/B test driving CTA traffic to product pages versus collection pages. We do this because we typically see higher AOV and total revenue when driving to collection pages. Site visitors are more likely to buy multiple products when they land on a collection page that has multiple products instead of just one. This idea was born from experience running ads to product pages and collection pages and making merchandising and CRO decisions to drive higher AOV.
