I encountered a problem with the production flow of a product that relied on three machines. Each machine created a specific piece: Machine 1: Piece A Machine 2: Piece B Machine 3: Piece C (where is assembly done) The challenge was that Machine 3 had a slower cycle time compared to Machines 1 & 2. This resulted in a buildup of finished pieces 1 & 2 waiting for assembly. This excess work-in-process wasn't being used and created additional storage and handling needs. To address this bottleneck, I implemented a one-piece flow approach. Here's how it worked: 1- Matching output: I adjusted the production rate of Machines 1 & 2 to match the capacity of Machine 3. 2- Stopping early: I synchronize production by stopping Machines 1 & 2 after they produce enough pieces to meet Machine 3's daily capacity. While this approach didn't increase the daily output (since it was limited by Machine 3), it yielded several benefits: * Reduced labor costs: By synchronizing production, we eliminated the need for dedicated personnel to operate Machines 1 & 2 for the entire shift. * Lower WIP: The one-piece flow minimized the amount of WIP, reducing storage and handling requirements. So what is One-Piece Flow? One-Piece Flow is a Lean manufacturing concept where products are processed one at a time throughout the entire production line. Here's why One-Piece Flow is a game changer: * Reduced waste: No waiting means less WIP inventory, freeing up space and resources. * Improved quality: Defects are identified and addressed quicker, leading to higher quality products. * Enhanced flexibility: Production can easily adapt to changing demands. * Boosted efficiency: Faster throughput means more output with less effort.
