For some, doing ten $50k projects sounds like a nightmare. For others, they’d do anything to avoid working on a large $500k+ project. But the truth is, there are tradeoffs with doing a project of any size. For instance: It's very easy in our world to get excited by the big-ticket project budget – hundreds of thousands of dollars or even millions to do complex, 6 to 24-month website builds and migrations. These can be highly lucrative and lead to other such big-budget projects. However, these carry risks that, if you're a smaller firm, can tie you up in challenging ways, including: → Increasing the risk of client concentration → Monopolizing your leadership team's attention on a single project for long periods When you look at those risks, smaller budget projects look more appealing, but those have tradeoffs too, the main one being you have to win many more smaller projects to make the same revenue as a big project. That requires a ton more work on the sales side. From my experience, the best way to do small and big projects profitably and successfully is to do the upfront work of positioning, which includes defining your target client profile and your value proposition. From here, you can spend time designing services in very intentional ways. In doing such work, one might find that “small” and “big” are inadequate labels for types of projects, opening the door for well-defined services that address clients’ needs in different business situations, industry verticals, platform needs, etc. You might find yourself doing a $50k audit which then leads to a $500k migration project and is bookended by a $50k/month ongoing retainer. At that point, small vs. big doesn’t really apply.

The Impact of Cost Overruns on Software Projects Balancing quality and budget in software development is a delicate task. When costs exceed budget, the effects can be not good to say the least. Delivering software on time and on budget could make or break your company. Missing the mark usually leads to some combination of the following bad things happening. - Project Delays: When costs exceed budgeted amounts, it often leads to delays in project timelines. Additional time is needed to secure more funding, re-evaluate project scope, or even downsize the team to reduce expenses. Delays can also occur as a result of time spent on identifying and correcting the causes of the overrun, further derailing the project schedule. - Reduced Scope or Quality : In an attempt to keep the overall cost of a project within budget, the quality of the software may be compromised. This can involve cutting features, reducing testing, or even eliminating entire parts of the product. Of course, this has downstream effects besides just writing fewer lines of code. The final product may be missing key requirements, may not hit critical business metrics, or may just not work at all as intended. It’s also possible that these changes will push work to later in the project life cycle, creating technical debt. - Stakeholder Breakdown : Stakeholders, including clients, investors, and project team members, expect projects to be completed within the proposed budget. Cost overruns can lead to a loss of trust and dissatisfaction among these stakeholders. Clients may question the competency of the team or the effectiveness of the project management, damaging the client-developer relationship. For internal stakeholders, cost overruns can lead to decreased morale, increased stress, and a perceived lack of stability or control. The reasons can be vendor or customer-related issues, but ultimately putting pressure on the Project Manager to act swiftly to bring the project back on track. "Will we be able to really deliver this project?" A high-ranking executive within a corporate organization expressed concern to the Project Manager (PM) overseeing a critical project that had encountered a significant obstacle. The customer had escalated the issue to the CEO, and hence it gained the top priority on the CEO's agenda. Regardless of careful planning, projects can face disruptions in budget or schedule. Deviations can occur due to vendor or customer-related issues, putting pressure on the PM to act swiftly and restore the project's course. Here are the Top 8 areas a PM should look into in such situations: 📌 The Cause: Swiftly understand the root causes of delays, as this is crucial for effective problem-solving. It could be staffing issues or dependency issues—identifying the root cause is crucial for effective resolution. Avoid blame games and focus on accurate information to reprioritize and restructure tasks. 📌 Communicate: Convey the bad news to all the stakeholders. No one likes bad news but, you are bound to communicate it now. You may feel that you can resolve the issue before they know it, but sometimes this may backfire. Transparency is key. If you have a great customer relationship, they will help you and collaborate to devise a viable solution. 📌 Get support from your team: When the project is off-track, it’s time to find a new, creative approach. Consult your team to gather insights and potential solutions for the problem at hand. It's a good idea to ask the team members who know a lot about it to help find the best ways to fix it. 📌Revisit the Plan & Scope: You should revisit the project plan and the scope to identify the areas where mistakes occurred. Then, submit the required requests and implement the necessary changes accordingly. Have a formal change request process in place. 📌 Revisit the Resource Planning: Review the resource planning. Replan the task allocations by understanding the current utilization of resources. The worst case scenario is that if for some reason (say unavailability of skilled resources) PM and your organization feel that it is not possible to deliver, you may consider terminating the project contract as well. This happens. 📌Optimize: Are there unnecessary plans/activities that could be eliminated without compromising the original requirements and quality? Review and take necessary action in consultation with the customer. 📌 Dependencies: Have a clear written understanding with customers on any dependencies. Example: APIs that need to be provided by the customer to develop integration. Similarly make it very clear about any issues, Risks, and mitigations. 📌 Monitor: Monitoring and documenting changes is essential to realign an off-track project. This practice is critical for PMs. Stay in constant communication with the team, clarify expectations, and keep them informed and happy. Regular status updates and team forecasts, also help you identify potential delays early.
