Team Coaching SUPERvision is distinctly different from Mentor Coaching. Mentoring is about developing your competencies as a Team Coach. Challenges in Coaching and Mentoring SLT team In a recent " Future CHRO Charcha"on coaching and mentoring, We came across a question about what are the challenges we usually find when we need to coach or mentor the senior leadership team. We discussed this in the program, however thought to put it here. Assess Readiness of Leader : The first challenge is to assess the readiness of your leader to engage in coaching or mentoring. Not every leader is willing or able to benefit from these interventions, and some may have barriers or resistance that prevent them from learning and changing. You need to evaluate their motivation, commitment, and openness to feedback, and address any concerns or obstacles that they may have. You also need to match your style and approach to their needs and preferences, and adapt as they progress. Define your role : The second challenge is to clarify your role as a coach or mentor, and how it differs from other roles such as manager, consultant, or trainer. A coach is someone who helps a leader discover their own solutions, while a mentor is someone who shares their experience and advice. Both roles require trust, confidentiality, and feedback, but they have different goals and boundaries. You need to communicate your role clearly to your leader, and agree on the expectations, outcomes, and ground rules of the relationship. Ask Powerful Questions : The third challenge is to ask powerful questions that stimulate your leader's thinking and learning. Powerful questions are open-ended, curious, and relevant, and they help your leader explore their situation, options, and actions. You need to avoid asking leading, closed, or suggestive questions that limit your leader's potential or imply your own agenda. You also need to listen actively and attentively, and reflect back what you hear and observe. Set SMART Goals : The fourth challenge is to set SMART goals with your leader, and monitor their progress and results. SMART stands for Specific, Measurable, Achievable, Relevant, and Time-bound, and it is a framework for creating clear and realistic goals that can be tracked and evaluated. You need to help your leader identify their strengths and areas for development, and align their goals with their vision and values. Although best-fit Coach-SUPERvisor relationships are all about chemistry & psychological safety, WE also believe that training, ideally with assessment, as well as experience in Team Coaching & SUPERvision are essential for optimum Team Coaching SUPERvision. We believe that Team Coaching SUPERvisor’s impact can benefit from an awareness of organisational dynamics & business acumen, procurement requirements as well as sector specific knowledge, cultural, religious, & other identity nuances. Experience of working effectively with groups for group SUPERvision & ways of supporting co-Coaches is also an advantage. It is also advantageous for SUPERvisors to be aware of a range of Team Coaching models, not just the ones that they trained in, as well as various approaches such as gestalt, positive psychology, existential enquiries, & humanistic work. We see Team Coaching SUPERvision as a ‘step up’ as opposed to a sideways move from one-on-one SUPERvision & feel the same about Team Coaching compared to one-on-one coaching due to its complexity. A Development Twist A SUPERvisor is usually more experienced & possibly more qualified than their SUPERvisee, & they have ideally had specific training in SUPERvision. That said, in the past year WE have SUPERvised Team Coaching SUPERvisors some of whom are more practiced than myself with years of SUPERvision under their belt, however, this has been purposeful & conscious on their part for their own development. One reason for this was for one SUPERvisor to, for example, explore ways of working in SUPERvision online & with interactive tools. Encore Team Coaches can improve professional practice, self-awareness, & impact in service of the team & their wider system. Exploring team cases with a professional SUPERvisor, is an invaluable developmental provision that enables perspective(s). That is why we feel METAvision would be a more appropriate name ie ‘META’ – over & above, of high grade or quality, a term of approval, & powerful (Merriam-Webster, 2001) & ‘vision’ – an idea or mental image of something, the ability to imagine how something could develop in the future, the ideas that come from imagining. (Cambridge Dictionary, 2021). ‘When is the right time for Team Coaching SUPERvision?’ & I always answer, ‘Before any initial conversations about a team coaching project’! For me Team Coaching SUPERvision is invaluable & an essential part of the growth of Team Coaches & the field. Why? We don't know what we don't know... Teams are complex... 3+ way contracting can be daunting... For Team Coaches to be at their best, benchmarking is needed... The restorative element of SUPERvision, especially in team & board coaching engagements can keep us 'healthy' & grounded.... In an industry where the risk and hazards is always lurking at every corner you take, there is no second chance at making a mistake. Because that error may mean an incident and we do not want it to escalate to an accident. As a Performance Coach being out there with the crew is an essential part of what I do, to enhance Performance Excellence (PE) through a proven method. I have to equip myself with all the relevant tools to ensure our most important resource, the human aspect is always prepared for any eventualities. With good planning, followed by an even thorough brief and topping it all off with lessons learnt from previous operations, only then can we expect a successful execution of task. All these involves understanding the human aspect of the task. You can have the best technology, you can have the best assets, it is only by understanding the people behind it that a Coach can successfully help avoid incidents from happening in high risk industries. Understanding human performance principles, error traps, operational efficiency elements, making safe choices are only the tip of the ice berg. Going in more detail is understanding that no one person is the same. Everyone is different and requires different attention. That is where a professional Coach comes in. This definition of coaching has been my pillar of inspiration, “Coaching is unlocking a person’s potential to maximize their own performance. It is helping them to learn rather than teaching them.” Sir John Whitmore - The Inner Game. Mentoring leaders in this unforgiving industry is a challenge. Using Coaching as a tool to ensure safe and efficient operations may be the answer. The tools introduced in coaching certainly helps and it has helped me a lot. Coaching method as well as understanding leadership concepts helps leaders/supervisors understand that not everything needs to be told and or reminded but rather supporting and encouraging to enhance operational effectiveness may be the other alternative. An organisation thrives with people who are innovative as oppose to one with problem centered workers. This only happens when they come to you with options and suggestions. We need to allow for growth and ownership to ensure our prized resource - the human person is able to achieve the ultimate. You can have the best Coaches around or give them advise day in and day out, ultimately, the decision is up to them to want to make that change from behaviour to habit to a culture that we all can be proud of. I am still learning and understanding the tools I am equipped with for my job; training, coaching, facilitating and mentoring. I use them as I see fit. It is only by giving them a purpose that I feel will flame that desire to see themselves through to the next day.
