How can you help employees balance competing priorities in product management?

As a product manager, facilitating a balance among competing priorities involves clear communication and strategic prioritization. For instance, regularly engage with team members to understand their workloads and challenges. Implement a transparent prioritization framework, such as the MoSCoW method, to categorize tasks based on urgency and importance. This empowers employees to focus on high-priority items, ensuring alignment with overall product goals. Additionally, I encourage open communication about workload concerns, fostering a collaborative environment where adjustments can be made collectively to optimize productivity and maintain a healthy work-life balance.

Prioritization is one of the most important skills of a Product Manager. It is essential as it adds to the growth and long term vision of the organization. Although every organization has it's own framework to manage priorities, you can find a common theme in the baseline criteria for prioritization. - Alignment with company's goal & vision - Impact on Customers: Customer experience, retention - Impact on Business: Revenue, OpEx, Cost Savings - Dependencies: Cross functional teams involved - Risks: Resource constraints, Regulatory & Compliance concerns - Level of Effort: Amount of resources needed for development Based on the above, all initiatives are quantified further, ranked & this process is carried out for every incoming request.

As a Product Manager, you will only succeed with clear vision and strategic precision: -Log critical decisions with leadership and stakeholders, focusing on exclusions and things you will not do. -Highlight strategic non-targets: which markets, use cases and personas you will not address.

This is the first step in starting the strategic plan for a product. the vision and goals should be communicated and clear top the employees, leaders and customers. When the vision will be clear then only the actions will be aligned and the future steps will be in .line with the vision and goal.

The RACI matrix is a tool to clarify roles and responsibilities within a team. RACI stands for: Responsible: The person or team responsible for completing the task. Accountable: The person who is ultimately answerable for the task's success or failure. Consulted: Individuals or groups who provide input or expertise. Informed: Individuals or groups who need to be kept informed about the task's progress. Each task or activity is assigned these roles, helping to avoid confusion and ensure that everyone knows their role.

While defining clear roles and responsibilities is crucial for team efficiency, it's equally important to encourage flexibility and cross-functional collaboration. Rigid adherence to defined roles can sometimes hinder creativity and limit the exchange of diverse perspectives. Allowing team members to occasionally step out of their defined roles and contribute to areas outside their immediate responsibilities can foster innovation and a sense of ownership across the team. This approach not only enhances team dynamics but also leads to a more comprehensive understanding of the product among all team members, ultimately benefiting the product's development and success.

Empowered teams are characterised by team members taking ownership of their work and feeling a sense of responsibility for the outcomes. Accountability goes hand-in-hand with ownership. Team members are not just responsible for completing tasks but are also accountable for the overall success or failure of their projects.

Talking about micromanaging your team is a danger sign⛔️ When you as a product manager tries to micromanage your team members, you starts to overly focus on the work of your team. Which eventually creates a toxic environment. Empower your team by taking first step that is to have your team contribute individually and then in group. Assemble them. ~ Ask people how they are feeling about the upcoming projects. ~ Make use of feedback loop - > Build > Measure > Learn ~ Acknowledge the release and thank the team. Prefer Management >>> Micromanaging.

I've found empowering your team to make decisions very helpful to avoid becoming a bottleneck for the team. There have definitely been times where the team is relying solely on the PM to make most decisions and the team is slowed down by this (especially when there is a lot going on across the org). But the key is that you also take them along in your discovery process, and are sharing information with them often. Anyone's decisions are only as good as the context they have around the decision. With less info, they may make suboptimal decisions that could easily be avoided.

From my perspective as a product manager, empowering your team to make decisions is essential. Avoiding micromanagement allows for greater autonomy and creativity, preventing bottlenecks. Trusting the team's expertise and providing them with the right tools and support encourages experimentation and learning. This approach not only helps in balancing competing priorities but also cultivates a culture of innovation and growth.

1. No matter your role in the Product Team you should have a copy of the user persona on your desk; 2. Use the User Persona profile to evaluate if you’re doing your job right; 3. As a Product Manager always provide customer interview transcripts to your team - make it a habit; 4. As a Product Manager do NOT launch something without having analytics enabled; 5. A debate with the Team shouldn’t take off without having some data; 6. As a Product Manager or senior Leader remind the Team that “we are not the user. let’s check what the user/customer is saying”; 7. Define what means good, what means bad in terms of performance; 8. Use OKRs framework to improve your internal processes.

One of the biggest mistakes you can make in Product is to confuse internal vs external customers. Internal customers are any stakeholders inside your organization, and yes, this includes yourself. External customers are the actual end users using the product (these can be internal people too depending on the product, but should be separated from other people not directly using the product). This can be confusing at times because internal voices are always significantly louder than external voices, which is why this is such a critical topic. Create a continuous feedback loop via an ideas portal, feedback forms, chatbots, etc to continuously gain an understanding of what your real users are experiencing with the product.

While everyone on the development team needs to clearly understand the customers' problems, the actual prioritization is actually the responsibility of the product management team. Specifically, that team needs to have a method of evaluating each product or feature opportunity for their business advantages and disadvantages, and then ranking them according to the most attractive. This is not a tech issue - it is a business issue that belongs to the product management group and the stakeholders.

In our product management approach, prioritizing customer feedback and data was a cornerstone of our strategy. We instituted regular feedback sessions where team members actively engaged with customers to understand their needs and pain points. Collaboratively, we established metrics to measure performance, using data to validate assumptions and guide decision-making. Empowering the team to actively participate in collecting, analyzing, and acting on customer feedback created a sense of ownership. This approach not only streamlined our focus on critical priorities but also resulted in iterative improvements, aligning our product closely with customer expectations and delivering enhanced value.

One of the tricks brought in from the world of Project Management is the idea of a "3-point estimate", where an individual/team gives out their "most optimistic" (best case), "most likely" (most probable), and "most pessimistic" (worst case) estimates and not just a single estimate. This helps in better estimation and hence prioritization for the leaders. This can be picked up at each level, stemming from an IC level within an engineering team to a Business Unit level of the C-Suite.

One of the most valuable tools in product management is setting the MVP, meaning the minimum viable product. Once the criteria of this MVP are agreed and set, then every stakeholder's expectations are aligned and all the team knows what are the priorities. This helps a lot also when conflict between different parties arises.

Essential skills for Product Managers include effective communication, critical thinking, and the ability to analyze and interpret data. These skills enable Product Managers to convey ideas clearly, make informed decisions, and adapt to different audiences. This way competing priorities can be managed well through proper justifications supported by data and feedback mechanism.

Don't be afraid to say no. It is an integral part of being a Product Manager. You need to showcase the value of what you DO plan to deliver, and articulate why other things didn't make the cut. We're not a feature factory, aiming to accommodate every customer demand. While taking feedback is crucial, it cannot dictate 100% of your deliverables.

- It is important to consider the inter-dependencies of other teams when prioritizing ones own product roadmap. Ensure that when you de-prioritize a piece of work, that it doesn't create a bottle-neck for someone else that is counting on you to deliver what you may have just put on the back burner.
