Before setting goals and expectations, it's essential to assess our institution's strategic objectives and how our team can contribute to them effectively. Simultaneously, we consider the strengths, weaknesses, and professional aspirations of each team member. Setting SMART goals is a terrific method to achieving what you desire! 1) The goal should be Specific. 2) What you Measure you treasure. 3) Achievable is key as unrealistic goals are defeating. 4) Make it Relevant. 5) Can’t forget Time-bound as to not procrastinate!

Communication is the key word here. Many times I have seen that the goals and expectations are not properly communicated leading to lack of focus, coordination and confusion for the team members

The organizational needs usually far exceeds the number of individuals with the necessary skills to accomplish the tasks to meet those needs. This tends to lead to overloading the individuals. While assigning tasks in muliple skills to meet the organizations needs, the organization must be realistic with regard to the time it takes to accomplish the tasks to meet the organization's needs or they will overload the worker and get sub-par work product.

Clear understanding of the scorecard and timebound check-ins with their leader provides individuals structure to the goals and objectives. Communication of the scorecard is a key resource for the individuals to understand how they are making a difference. The most important resource is their leader who in turn provides the framework and feedback on performance.

In my experience, what is extremely important is to assess first if the team-members have the right skills to achieve the goals. In case they are lacking some behaviors, attitude or cultural alignment, it’s very tricky. It requires some change management initiatives to let them understand what it’s required to align to the new strategy. Change management cannot be done only with simple training, it needs a big picture approach and a project behind.

A team is a group of different individuals with different capacity, capability and attitude. Hence the first thing a team lead needs to understand is the approach of setting goals and expectations must be individual specific. So what are the key focus: 1. Create a team vision, develop a vision community (primarily with those who welcome and drive change) and communicate the role of each team member to attain the vision 2. Sit with each team member individually discuss at length what you, as a leader, expect from him or her and what he or she can expect from you. What I don't see here is asking for input from your team. They should have an integral part in setting team goals. The lists above are key, but so is team involvement.

If you've done all of the above (excellent advice from others), and you still have a team member struggling, it's time to consider a few extra things: 1. Are they having issues outside of work, and need some time off, or compassionate understanding to continue in their role. 2. Are they in the right role - one that creates energy and a sense of accomplishment when they complete projects, or are they dragging and constantly struggling to complete items. Are they burned out? Do they maybe need a change in role to continue? The best leaders seek to understand and support their team, even if it means someone moves roles within the company, or needs to exit to find something that is a better match.
