How do you balance time, cost, and quality in QA planning?

Estimating resources in QA planning requires a delicate balance of time, cost, and quality. The key challenge is ensuring optimal resource allocation while meeting deadlines, controlling expenses, and upholding quality standards. Testing effort estimation based on the scope of work and risks, changes, forms the basis to estimate resources. Getting this testing effort estimates realistic and close to ideal is the key. identify hidden efforts like time to review, downtime, re-work etc. in this phase. It will also help to review best case and worst case scenarios while estimating.

A broad way to estimation is to use a ratio range of 1(QA):5(Dev) to 1(QA):7(Dev) for any project based on its complexity. More important is to have a long-term automation testing strategy for a project / product that can help adjust the ratio to save on resource cost in future. QA resources should work very closely with all team members (BA, DEV, ITOPs, Management) to ensure quality processes are followed throughout the SDLC.

By engaging the functional manager by clearly communicating the project requirements and deliverables, functional managers should allocate persons with right competency and skills to the project as resources. The resources that assigned to this project could estimate the cost, work package more accurately compared to less experienced ones.

An often neglected part of the strategy is identifying and allocating the necessary testing resources. By this I don't mean the people, but rather the hardware, software, and facilities that will make up the testing environment(s). The starting point should always be to choose and use resources that are already available, whether it's a server lab, a mobile computer, a QA Management software package, etc. From there, identify any resources which should be used but are not available -- then determine the time and cost to obtain them -- and then weigh that information against the risks of testing without those resources (i.e. the gaps it would leave in test coverage).

By selecting an appropriate testing strategy based on product characteristics, complexity, and risks. Choose testing levels, types, and techniques aligned with the product's needs. Utilize frameworks like V-model, agile, or hybrid models to guide your approach. This ensures comprehensive, effective, and efficient testing that meets project requirements.

The right test strategy goes a long way to ensure project success with high-quality outcomes. The strategy should involve: 1. Understanding project complexity to determine the mix of tests to be developed and also considering the project management methodology. 2. Prioritization of tests based on features, automation maturity, expected test-cycles and available resources to test the features. 3. Available tools, overall team maturity to ensure quality and required metrics to be monitored. Apart from above, many other aspects can influence how the test strategy is developed by the team.

The strategy is very important, a good strategy can reduce the loss by reducing the production downtime. This strategy can sometimes be influence by the frequency in the testing depending on the product specification.

The “right” strategy doesn’t exist. Choose one strategy or combine many. The strategy could also vary over time in the project. Always be prepared to evaluate and change your strategy. A good start can be a risk assessment, then address the risks with high impact/probability with your testing to have better knowledge for future decisions.

In my experience, the most valuable communication during testing process is validating chosen approaches - within more narrow testing processes and tasks - with the dev team, so that you can receive valuable insight such as testing tips, risk areas, potential performance bottlenecks, etc. It really helps ensure most of the feature functionality, edge cases and risks are covered, as you collaborate with the creators of the feature themselves.

By engaging in communication and collaboration with project stakeholders, including developers, managers, and clients. Share the QA plan, report progress, and seek input using tools like dashboards and meetings. This process ensures alignment of the QA plan with project objectives, scope, and changes, fostering a cohesive approach.

Effective QA planning hinges on a delicate balance between time, cost, and quality. Navigating this trio requires adept communication and collaboration. Prioritize a clear understanding of project objectives, timelines, and resources. Engage stakeholders to align on expectations and define quality benchmarks. Communication is absolutely critical. And knowledge is power. The best testers I've met strived to deeply understand how the system works. Not necessarily understanding the code, but understanding the abstract ideas behind the code design of a proposed change: Only these database tables are involved; these services are or aren't used; data flows from here through this to that, manipulated in this way, and then displayed here. Communicating with developers about what services, components, and layers are or are not changed allows confidence in skipping unnecessary tests, saving time and money without sacrificing quality. And sharing those test plans with developers allows for the most important part of any product development: Conversation.

Understanding the business and the key success factors of the project sponsors is also a key determinant to defining how much detail is appropriate. Some clients may want to specifically exclude test scenarios, while others will want the proverbial kitchen sink.

Review process for each of the deliverable such test design and automation development. For eg test design review should be done thoroughly within team and with the stakeholders Above review comments should be incorporated , also with this process once should make sure that similar types of comments should not come-up for next or different feature testdesign. Issue from customer should also considered while designing tests Same process of review of automation design and code review should happens . Tag and automation should be done so that test can be run based on the changes for faster and smoother verification

Reviewing Performance Measurement and Outcome from first phase (according to my comment in comment box of requirement phase [1st]). While comparing data against the outcome and performance measurement, you will be able to see if QA is spelling a success and is within the scope. If it is, you kick off the review and recommendation for further consideration/actions to go on to the next level. If it is not, you kick the action going into a new cycle of phases by going back to #1 and start from there while modifying outcome and performance measurement.

Always keep the end user of the product when performing QA in mind. This can help you plan better testing, and recognize impovement opportunities that might extend beyond the scope of your testing. It is more cost effective to recognize and resolve design flaws in the QA process then after the product is released.

Educate the people on basic testing principles while planning for any product or project. Generally it is observed that most of companies do underestimate the actual principles to meet the timelines/deliverables which eventually makes it difficult for QA team to put forth their thoughts on explaining why is it necessary! Ref: - Testing shows the presence of defects. - Exhaustive testing is impossible. - Early testing. - Defect clustering. - Pesticide paradox. - Testing is context dependent. - Absence-of-errors fallacy.

The QA planning should be continually evolving based on product application, historical data and ever changing customer needs. It is essential to review these data and evolve the test plans and methods. If necessary few tests can be replaced with others or by optimising the means. The bottom line is risk based approach and eliminate non value added tastings and make the plan more dynamic and relevant.

The goal is not to place blame but to grow collectively. View setbacks and roadblocks as learning experiences. Document both successes and failures to guide future planning. With each iteration, you increase your ability to balance time, cost and quality in an optimal way. Quality assurance is a journey, not a destination. Commit to continuous assessment, root cause analysis and incremental improvements. A mature QA process is refined over time through hands-on experience, data analysis and team engagement. With diligence and patience, you can build QA planning that fits your unique needs and resources.

Quality Assurance is invariably the key factor for rejections in batches coming out of the assembly line. Factors determining quality are: 1. Understand client requirements thoroughly including limits, tolerances & variances, QA process must adhere to highest standards 2. Cost needs to be constantly monitored to avoid any rework 3. Time gets balanced when the scope does not change as per the QA plan. 4. Keep defects to an absolute minimum 5. Spot verifications assure the quality when feedback path is well established 6. Keep SDGs (Sustainability Development Goals) always covered 7. Convert threats (risks) in to opportunities for improvements. Thus, cost, time, & quality along with the scope must be balanced in any QA planning.
