Whenever possible, speak with more than one person from each department. You can expect to receive some of the same information, but there is a good chance they will have differing perspectives on critical features, the problems that need to be solved, and how to solve them. Once you've captured the information, review it with them. This can help build trust that you are listening to them and provide them the opportunity to further refine their needs, leading to a better solution.

Enterprise projects commonly aim to evolve the organization, providing new and improved capabilities. Although this is not the only factor, but I would dare to say that the most relevant one is understanding current constraints. Under a constraint lies untapped potential, a wasted asset. The most efficient way to grow is to improve the conditions of what already exists, as this allows us to reutilize much of what has been achieved so far. The investment in removing these constraints has a high impact compared to building something entirely new. This is something well understood and of great concern to business owners, making them our best references for evaluation.

Assess potential risks throughout the project lifecycle. There are a lot of unknowns at the beginning of a project, and the process of developing the WBS and project schedule can bring some to the surface. While formal risk management is important, most stakeholders don't want multiple formal risk management meetings. I learned a simple way to identify risks at a professional development conference several years ago - start by asking the question "What (about the project) keeps you up at night?" It's more engaging than trying to get a room full of people to have a conversation they don't want to be part of.

A hybrid approach may be the most effective approach on a large-scale implementation. You may not be able to break down all of the work into small enough increments to fit into two-week iterations, outside of development. On a large ERP implementation I was leading, after going through the several month process to identify our base requirements, select the software, and choose an implementation partner, we planned an initial 30-day engagement for them to size the implementation to better provide us with cost and time estimates. After that, we were able to break down most of the work into sprints, but there were aspects of testing and training that didn't fit that approach.
