You’re facilitating a team, but how do you know if you’re succeeding?

Facilitation is a process of guiding and directing a team through discussions, problem-solving, decision-making, or creative processes. If I am a facilitator, 1st thing is I need to be a neutral party responsible for managing group dynamics, ensuring participation, and guiding the team towards achieving its objectives.

What gets measured, gets achieved! Having clear expectations and measurable criteria for what "success" looks like is imperative. Having data available and managers leveraging data to measure performance is the key to tracking and rewarding progress. I recommend investing in a performance management system and then training all managers and colleagues as the first step to getting there.

Success depends on what you are measuring and if you are measuring the wrong things, then success will not be real. For example, I was leading a quality group and was very proud we were green across all metrics, however, in a meeting, my peer was getting hammered because he was red. After the meeting, I went to his office and said, if you are red, then I am red, but I am not measuring the right metrics. We reviewed what was driving his metrics, machining, found that he was losing 200 hours a month on bad parts, so we put a fast team together, worked with the 6 suppliers and addressed the issues. We went from 200 hours of down time to 20 hours per month. You build relation ships by building trust - this is what success looks like!

As a team facilitator, gauging success hinges on how effectively facilitation frameworks are being implemented and received. For me, success is apparent when I observe these frameworks fostering efficient communication, active engagement from all team members, and collaborative decision-making. Significant progress towards the group's objectives is evident, and conflicts, when they arise, are managed constructively. Participant feedback is also a critical indicator; if they feel heard, valued, and motivated, it positively reflects the efficacy of my facilitation. In essence, in my perspective, success is measured by the group's harmony, efficiency in decision-making, and tangible progress towards established goals.

Ich denke, dass ein Zeichen für Erfolg ist, wenn man untereinander (die Teamleitung mit eingeschlossen) Feedback gibt, Konflikte konstruktiv austrägt und einander in die Pflicht nimmt, zum Ergebnis beizutragen. Das wäre ein Zeichen für Vertrauen, für zielorientiertes Handeln und für einen offenen und ehrlichen Umgang miteinander.

One of the things which I look out for is responses distribution among participants. Is it that only X among 25 is responding? Others are not participating and dormant listeners? Time to involve them. E.g. Customize your questions based on individuals. It's easier in a physical environment. In virtual, you can start off with, "What clicks for you? What do you love about X org? What do you hate about X org?

Conflict resolution, teamwork, and maintaining the discussion's intended course are all handled by facilitators. Facilitator might employ techniques to refocus discussions or mediate conflicts.

Célébrer les succès permet aussi de renforcer la motivation et l’engagement des membres de l’équipe. Cela conforte également le sentiment d'utilité, en concrétisant le résultat du travail accompli et en rendant visible sa finalité.

Dans l'animation d'une équipe, intégrer la célébration et le partage des réussites renforce la motivation, renforce le sentiment d'accomplissement collectif et favorise un environnement positif propice à la collaboration.

Autre élément important, qui est souvent oublié, c’est la modélisation des réussites. Explorer la question : « Quelle est la différence qui a fait la différence? » La modélisation est l’une des techniques de base de la PNL. Elle consiste à identifier les facteurs de succès pour les reproduire pour plus de performance.

Define success criteria with clear KPIs, use facilitation frameworks for structured guidance, and adapt to evolving team dynamics. Actively seek feedback, monitor individual progress, and stay flexible in your approach. Engage in continuous learning and make objective observations to refine your facilitation for ongoing success.

Tener claridad de los objetivos, definiendo indicadores de desempeño acorde a los perfiles y alcances de los procesos hacen que la colaboración se adapte fácilmente, donde la resolución de problemas se convertirá en los retos de una excelente comunicación.
