I would do this exercise in two parts, which can yield greater and more sustainable results. First, start by identifying their unique signature character strengths. When push comes to shove, you need your team to perform under uncertainty, through challenges and handle change with minimal resistance. People's character is often more important as a determining factor than their skillset because character strengths builds resilience, energizes and fulfills people at their core. They are focusing what is strong in them, not what is weak. Than the second part you can focus on the needed competencies and skills to work towards the team vision.

This is where a new or inexperienced leader may mistakenly think that their team is asking for perfection from them. They aren't, make mistakes thats okay. But more importantly LEAN on your team. From my experience, it is better to start with the vision first. If you start with better understanding your team, your view will be biased based on their strengths and blind spots which may negatively impact your vision on what is possible and what not. Once you are clear on the outcome of your vision, where you want to be and how it looks and feels like in detail, than you can focus on the baseline. Where are you now, and what's the gap to get to your vision? In order to bridge the gap, here you need to understand your team's strengths and blindspots, so you can use situational leadership to motivate, inspire and guide your team on the journey ahead. The whole point if for your team to feel challenged enough and exceed their potential.

Typically create a team vision at the start of any new role. And refresh dependant upon the amount of accountability that has changed in the interim. Team members need to be involved. To get their strongest contributions, we need to understand them more deeply. Tools like the MBTI can help us shape a more involved view of each individual. But, you may not be in a position to ask the team to take the test. So, you have to derive some initial personality type hypotheses based on observations. eg. Are they more of an Introvert or Extrovert? It's Emotional Intelligence (EI) that you rely on to shape these hypotheses. The process of sensitively testing these hypotheses ongoing is also due to mature EI. Hypothesise but dont ever assume.
Creating a team vision is not a solo task. You need to involve your team members in the process and encourage their participation and contribution. You can use EI to create a safe and supportive environment where your team members can express their ideas, opinions, and concerns. You can also use techniques like brainstorming, voting, or consensus-building to generate and select the best options. By involving your team, you can create a team vision that fosters ownership, commitment, and collaboration.

You set the stage to then use sound meeting strategy and get that input. Then you also ask for input directly, involve everyone in passing passive questions. ex. "So if we want to be first to market and we know ABC brand is in their R&D cycle still" Now insert passing question using "How & Why" questions to encourage dialogue : "Richard, How might ABC change their strategy to compete, knowing we are aiming to be first to market" as a bad example It takes so much extra work but you will get your engagement and idea generation to levels you may not have seen before.

In my experience, I approach this in two parts. First, you need to understand the group's emotional intelligence levels for the brainstorming or vision development to be effective. You may have some hidden gems in your teams who have low levels of self-regard and assertiveness, and may feel intimated or shy to contribute. Others may have high levels of independence and can contribute best when they are in their own space and diving deep into their inner world, without outside interference. Managing these dynamics is key. Than visualize with your team, how the outcome feels like, looks like in more detail using all human senses. Now the WHY will stick when they feel stuck or when challenges arise on the journey towards the vision.

Here is where flexibility plays a huge role. People who tend to be low on flexibility, are likely to have higher levels of resistance to change. Once you agreed on the course ahead to achieve your vision, and now you are changing course, they may resist. In this case, remembering that the outcome is more important than how you get there, will help them place more weight on the vision than on a fixed set of steps to get their. This requires leadership that makes them feel safe and secure, reassured and confident. Because essentially, changing course means that now there is a whole level of uncertainty that causes more stress than to stay with what feels familiar to them.
